How to Lower Your Amazon ACoS Without Losing Sales

Almost every "high ACoS" account I audit has the same problem - and it isn't the bids. It's structure. If you only ever pull the bid lever, you cut sales and ACoS together and end up smaller, not more profitable. Here's the approach that lowers ACoS while defending volume.

First, stop optimizing to the wrong number

ACoS in isolation is a vanity trap. A 15% ACoS on a product with a 20% margin is barely breaking even after fees; a 45% ACoS on a launch that's ranking organically can be your best investment of the quarter. Before touching anything, anchor to TACoS (total advertising cost of sale) and contribution margin. That's the number that tells you whether ads are building the business or bleeding it.

1. Fix campaign structure before bids

Sprawling auto and broad campaigns are where budget goes to die. High-intent and low-intent keywords sit in the same ad group competing for the same budget, so you can't bid each one to its true value. Restructure so that intent is isolated:

2. Harvest and negate relentlessly

The fastest ACoS reduction in most accounts is simply cutting spend on search terms that never convert. Pull your search-term report on a set cadence and do two things: promote converting terms into exact match, and add non-converting terms as negatives so your discovery campaigns stop paying for them twice. A disciplined weekly negation routine alone often trims 15–25% of wasted spend.

3. Use placements and dayparting instead of blanket cuts

A single account-wide bid-down throws away your best placements along with your worst. Instead, read placement performance - top-of-search often converts far better and deserves a multiplier, while rest-of-search may deserve a cut. If your data shows clear time-of-day or day-of-week patterns, daypart around them. You're reallocating budget to where it already works, not starving the campaign.

The counter-intuitive part: to lower ACoS you often raise bids on your best-converting exact keywords and cut everywhere else. Efficiency comes from concentration, not timidity.

4. Make your listing do the heavy lifting

PPC efficiency is downstream of conversion rate and organic rank. If your listing and SEO are weak, you're paying to send traffic to a page that doesn't convert - which shows up as high ACoS no matter how well you bid. Tighten titles and bullets around high-intent keywords, strengthen your main image and A+ content, and watch conversion lift the whole ad account with it. As organic rank climbs, you can pull back paid spend on those terms and hold position - the compounding effect that makes mature accounts cheap to run.

5. Give it a quarter, not a week

Structural changes need a full buying cycle to settle. Slashing spend gives you a great-looking ACoS for a week and a shrinking business by month three. In practice, a re-architected account typically shows wasted spend trimmed within two weeks and meaningful ACoS movement across 4–8 weeks - which is exactly how one account I worked on went from 68% to 28% ACoS in a single quarter without dropping volume.
